Strangler-fig migration over 6 months: API layer first, then storefront page by page with traffic shadowing. Custom PIM, Stripe webhook pipeline with full idempotency, Redis cache for product data. Black Friday came and went — 12,000 concurrent users, 99.99% uptime. Page loads 73% faster than Magento. Checkout conversion up 28% that week.
